Honest Agile

Agile is not a framework.
It never was.

Independent agile consultancy built on outcomes, not just frameworks

I am Lloyd Ellis, an independent Agile Consultant and Scrum Master Consultant working with organisations ready to deliver differently. I embed real agile thinking, coach teams to self-sufficiency, and measure success by outcomes, not by how closely anyone followed a process.

What I deliver

Senior agile expertise, where and when you need it

As an independent Agile Consultant and Scrum Master Consultant with over 15 years leading agile transformation across enterprise and global programmes, I bring the experience to help your organisation move faster, collaborate better, and deliver with confidence.

Six ways to work together. One conversation to find out which is right for your organisation.

My approach

Honest Agile

The framework serves the outcome. Not the other way around.

I founded Ellis Agile Consultancy because I believe Agile has become too focused on framework adoption, and not focused enough on business outcomes. Across 15 years in enterprise transformation, one pattern holds true: organisations don't struggle because they lack Scrum or Kanban. They struggle because delivery becomes disconnected from the outcome the business is trying to achieve.

I don't start with a framework. I start by understanding what success looks like for your organisation, then design a delivery approach that fits your people, your constraints, and your objectives.

"I don't measure success by how closely a team follows a framework. I measure success by whether the organisation delivers valuable outcomes predictably, sustainably and with confidence."

Lloyd Ellis, Founder  ·  Ellis Agile Consultancy

Business outcomes first

Every engagement starts with one question: what outcome are we trying to achieve? Everything else follows from that answer.

Frameworks fit the business

Scrum, Kanban, Lean, where they genuinely help. The framework adapts to the business. Not the other way around.

Transparency builds trust

Meaningful information leaders can trust to make better decisions. No vanity metrics, no status theatre.

Sustainable change

I leave behind stronger teams and delivery systems, not consultant dependency. My goal is to make myself unnecessary.

Proven results

What good looks like in practice

I have led transformation across enterprise programmes, global teams, and platform-critical delivery. Here is one example of what that looks like.

Case study

Salesforce Hyperforce Migration

Challenge

A fourteen-organisation enterprise migration had stalled for four months with no measurable progress and growing executive concern.

My approach

Aligned the CIO, General Counsel, Directors and engineering leadership around a pragmatic recovery plan with clear accountability and transparent governance.

Outcome

Single-day enterprise cutover completed within three months, roughly half the expected timeframe, with zero post-migration issues. Now a Salesforce reference case for European rollout.

~£2M

Annual cost saving from redesigned integration architecture

3 months

Half the expected timeframe for full enterprise cutover

Zero

Post-migration issues on go-live day

56%

Improvement in operational performance through agile adoption in a non-software environment

National

Scale achieved on BT's AI customer contact platform from pilot to full deployment

4

Colleagues coached into senior delivery roles in a single year

Zero

Go-live issues across a complex multi-org enterprise cutover

Agile never mentioned a framework.
Just working software.

These certifications exist to deepen delivery thinking, not to validate methodology adoption. Every one of them is applied in service of outcomes.
